Publish the schedule on a fixed day, such as Thursday for the following week, so everyone can plan their lives. A schedule that appears the night before leads to missed shifts and resentment. When changes are needed, send them in writing with the old and new time.
Handle time off and swaps with a simple rule. Requests go to one person, approvals are recorded, and swaps need the owner's agreement. Keep a bench list of people who like extra hours. Track hours worked against jobs done, since a crew that is always overbooked or idle signals a pricing or staffing problem.
